The contribution margin playbook: 10 leaks that quietly drain DTC profit
Share
When a growing brand tells us it is "doing well but not making money," the cause is rarely one big mistake. It is usually several small leaks that compound. These are the ten we find most often in our profitability diagnostics.
1. Non-incremental paid media
Branded search and retargeting often claim credit for customers who were already on their way to buy. Test it: run a geo or audience holdout and compare. Cap brand spend at the level the test shows is truly incremental.
2. Promotion dependence
Monthly sitewide sales train customers to wait. Move to fewer, targeted events with a margin floor, protect new arrivals and hero styles, and test discount depth rather than assuming more is better.
3. Free shipping below break-even
A free-shipping threshold set without reference to average order value and margin can lose money on a large share of orders. Model the threshold against your order distribution and test it.
4. Avoidable returns
In apparel and footwear, returns are often the largest hidden cost. Fix the styles that drive them: size charts, fit notes, honest imagery and reviews that mention fit. Then make exchanges easier than refunds.
5. Tool sprawl
Apps and software accumulate. Audit every subscription quarterly, remove what is unused or duplicated, and watch the page-speed gain you get for free.
6. Overlapping vendors
When three agencies all claim the same conversion, someone is being paid for nothing. Map each vendor to a distinct outcome and consolidate the rest.
7. Unprofitable channels
Marketplaces, wholesale programs and social shops need their own P&L after every fee, chargeback and allowance. Some will be your best channels. Others should be fixed or exited.
8. Aged inventory
Slow styles tie up cash and get discounted too late. Use sell-through and weeks-of-supply triggers to start markdowns earlier and shallower.
9. Preventable support contacts
"Where is my order" and sizing questions are symptoms. Better tracking pages, delivery-date messaging and fit guidance remove contacts entirely, and an AI agent can resolve most of the rest.
10. Unaudited fulfillment costs
3PL and carrier invoices contain surcharges, dimensional weight errors and duplicate fees. A monthly audit usually pays for itself.
Where to start
Size each leak in dollars before fixing any of them. The order matters: start with the largest, fastest wins, and protect the parts of the business that are working. That is exactly what our Profitability Turnaround program does in 90 days.
