End-to-End Commerce
We run your ecommerce division, end to end.
We work alongside you as a true partner. One accountable Commerce Lead, a dedicated pod and our AI agents take ownership of the full online P&L: strategy, daily trading, site, merchandising, marketing, marketplaces, TikTok Shop, customer experience, fulfillment coordination and reporting. You keep the brand, the product and the final say.
Twelve workstreams, one plan, one scorecard.
End-to-end means we share ownership of outcomes, not just deliverables. Every workstream below is planned against the same margin targets and reported in the same weekly scorecard.

Allocations flex by season. Peak periods (holiday, swim season, major drops) get added capacity at no change to the base fee within agreed limits.
Stabilize first, then scale.
Most brands we meet have the same pattern: broken tracking, overlapping vendors, promotions that train customers to wait, and support costs nobody measures. Our approach is to fix the foundation before adding spend, and a typical first 90 days looks like this.
-
Days 1 to 15: Take over safely
Access, vendor inventory, tracking audit, baseline agreed in writing, runbooks for every recurring task.
-
Days 15 to 45: Stop the leaks
Cut non-incremental spend, consolidate tools, clean the catalog, launch CX macros and the AI agent on routine contacts.
-
Days 45 to 90: Build the engine
Promo calendar, testing roadmap, lifecycle rebuild, marketplace hygiene and the first monthly business review.
-
Day 90 onward: Scale what pays
Reinvest into channels and products with the best contribution margin per dollar; quarterly Growth Share true-ups begin.
Clear updates on what we did and why.
| Cadence | What you get | Format |
|---|---|---|
| Daily | Trading brief: sales, margin, spend, stock-outs, site issues, top actions | Email or Slack, targeted by 9am your time |
| Weekly | Scorecard and 30-minute ops call: KPIs vs plan, tests, promos, CX themes | Dashboard + call |
| Monthly | Business review: P&L by channel, wins, misses, next month's plan | Deck + 60-minute review |
| Quarterly | Strategy review and Growth Share true-up against the agreed baseline | Workshop + statement |
Decision rights
You approve brand-level choices: new campaigns concepts, sitewide promotions above an agreed depth, pricing changes, new vendors and anything above a spend threshold you set. We act within the approved plan without waiting on you for day-to-day execution.
Measured on what hits your bank account.
Topline revenue is reported, but it is not the goal. The Growth Share is calculated on contribution margin, so our incentives match yours.
- Contribution margin dollars and rate, by channel
- New-customer CAC and payback period
- Marketing efficiency ratio (revenue / total marketing cost)
- Repeat rate and 12-month customer value by cohort
- Conversion rate, AOV and return rate
- Sell-through and weeks of supply on key styles
- CX cost per order, first response time and CSAT
Start with a profitability diagnostic.
Two weeks to see contribution margin by channel, the biggest leaks and a 90-day plan with a clear quote. Credited to your first three months.
